What "Thinking" Actually Means in 2026
I asked a colleague last month how her strategy deck was coming along. She said, "I have it. I just don't trust it yet." Not "I don't have an answer," she had six answers, generated in under a minute by a tool she'd used a hundred times before. What she didn't have was the sense that any of them were hers. That sentence has stayed with me, because it names something I think most of us are feeling but haven't quite articulated: the scarcity in our work no longer lives in access to information or even in the speed of producing an answer. It lives somewhere else now, and most of us haven't relocated our sense of value to match.
The Noise Economy
For most of the last two decades, being good at your job meant being
good at accumulation. You read more, you remembered more, you connected dots
faster than the person next to you. Knowledge was the moat. That moat is gone,
and it didn't drain slowly; it emptied almost overnight.
Any plausible-sounding answer to almost any question is now available on
demand, phrased confidently, formatted cleanly, and delivered before you've
finished your coffee. That's not a complaint about the tools; it's a
description of the terrain. When output is abundant, output stops being the
thing anyone pays for. What we're left with is a flood of competent-sounding
material, most of it interchangeable, none of it particularly wrong, and very
little of it worth remembering the next day.
I call this the noise economy, and I think it explains a specific kind
of exhaustion a lot of professionals are describing right now, not overwork in
the traditional sense, but a fatigue that comes from wading through infinite
adequacy. "Adequate" is no longer a compliment. It's the baseline noise level.
The uncomfortable implication is that "knowing things," the
entire currency of expertise as we were trained to build it, has been devalued
the way a currency is devalued by printing too much of it. You can still know
things. It's just no longer where your value comes from.
The New Value of Friction
Here's the contrarian part, and it's the part I think most advice on
this topic gets backwards. The instinct, when a task gets easier, is to chase
more speed. Do the thing faster, ship more of it, compress the cycle time. That
instinct is now actively working against the people who follow it, because
speed has become the cheapest commodity in the room.
What's expensive is friction, deliberately applied. Not inefficiency,
not procrastination, but the specific, chosen act of slowing down at exactly
the point where a machine would keep moving. A model doesn't hesitate before an
answer. It doesn't sit with a half-formed intuition for three days because
something about it feels off in a way it can't yet articulate. It doesn't doubt
its own first draft. Humans do all three of these things, and for a long time
we treated them as inefficiencies to be engineered away. I'd argue they were
never inefficiencies. They were the mechanism by which genuinely new ideas got
produced, as opposed to genuinely fluent recombinations of old ones.
Think about the difference between a synthesis and a recombination. A
recombination takes existing patterns and reassembles them into something
coherent, which is exactly what large-scale pattern-matching is
extraordinarily good at and exactly what floods the noise economy. A synthesis
requires a moment where the thinker holds two things that don't quite fit,
refuses to resolve the tension too quickly, and lets a third thing emerge that
wasn't implied by either input. That moment cannot be rushed, outsourced, or
prompted into existence on command. It has a minimum gestation time, and that
gestation time is now one of the only genuinely scarce assets a knowledge
worker has.
This is why the professionals I see thriving right now aren't the
fastest ones. They're the ones who've gotten disciplined about where
they insert friction, who treat the fast, competent first draft as raw
material rather than a finished product, and who reserve their slowest, most
deliberate attention for the two or three decisions in a project that actually
determine its outcome.
Cognitive Stewardship
If friction is the new asset, the skill that produces it deserves a
name, because right now most people are practicing it accidentally or not at
all. I've started calling it cognitive stewardship: the discipline of deciding,
on purpose, what deserves your full attention, what deserves to be ignored
entirely, and what deserves to be questioned even though it arrived looking
finished.
Stewardship has three components worth separating out, because they get
exercised differently.
Knowing what to ignore.
This is the least glamorous and most undertrained skill in the current
environment. The volume of competent material available to you at any moment is
effectively infinite, and attention is not. Every hour spent evaluating a
plausible-but-unnecessary option is an hour not spent on the two or three
things that actually move a project forward. Stewardship here looks like
ruthless triage applied before content is generated, not after, deciding what questions are even worth asking a tool to answer, rather than
generating first and sorting later.
Knowing what to deeply question. Fluency is not the same as correctness, and one of the strange features
of highly capable generative systems is that their most confident-sounding
outputs and their most accurate outputs are not reliably the same outputs. The
professionals who get burned in this environment tend to be the ones who
mistake stylistic polish for verified substance. Deep questioning means
treating a clean, well-formatted answer with exactly as much scrutiny as a
messy one, sometimes more, because polish is precisely what disarms scrutiny.
This is a muscle, and like any muscle, it atrophies if you let a tool do your
skepticism for you.
Protecting space for non-optimized epiphany. Every optimization system, by design, narrows
toward the most probable next step. That's what makes it useful, and it's also
exactly what makes it a poor engine for genuine surprise. The insights that
actually change a strategy, a piece of writing, or a product tend to arrive
sideways, in the shower, in a conversation that wandered off-topic, in the gap
between two meetings you didn't fill with a screen. Cognitive stewardship means
treating that unstructured space as infrastructure, not as slack time to be
optimized away. If your entire day is filled with productive, assisted output,
you have quietly eliminated the conditions under which your best ideas used to
arrive.
What This Looks Like in Practice
None of this is an argument against using AI tools; that ship has
sailed, and pretending otherwise wastes energy better spent adapting. The
practical shift is in where you place yourself relative to the tool.
Use generative tools aggressively for the recombination layer: first
drafts, structural options, research aggregation, the parts of the process
where speed genuinely helps and originality was never really at stake. Then
draw a hard line before the synthesis layer, the place where you decide what
the draft actually means, which option is right for reasons the tool can't
evaluate, and what's missing that nobody thought to ask for. That line is where
your judgment either shows up or doesn't.
A few concrete habits worth building: give yourself a mandatory pause
between generating an option and accepting it, even sixty seconds forces a
check-in that a friction-free workflow otherwise skips. Keep a running list of
things you've deliberately decided not to pursue, so "what to ignore"
becomes a visible skill you're improving rather than an invisible default. And
protect at least one block of unscheduled, tool-free thinking time a day, not
for output, but for the sideways thought that a fully optimized calendar has no
room for.
The Forward-Looking Part
The people who will be considered exceptional thinkers five years from
now will not be the ones who could produce an answer fastest; that contest is
already over, and nobody won it, because the tools did. They'll be the ones who
got sophisticated about hesitation: who could tell you exactly why they trusted
one synthesis over six plausible alternatives, and who protected the conditions
under which an original thought could still occur to them.
My colleague eventually threw out four of her six answers, not because
they were wrong, but because none of them contained a decision she could defend
as hers. The seventh version, the one she actually presented, took her two more
days and started from a question none of the six drafts had asked. That gap, between an answer and a decision—is where thinking actually lives now. It
always did. We just used to be able to mistake speed for it.
